AI for Sales Prospecting: What Changed, and What Stays Manual

How AI for sales prospecting changed our campaign prep, why reply rates still fell, where Clay fits next to Claude, and what a person does by hand.

Preparing one outbound campaign used to take us 5 days. Then 3. Today it takes about 2 hours, because Claude does most of the work and can even build the tables in Clay. That speed is what AI for sales prospecting changed.

What it did not change is the reason anyone replies. This post covers both sides.

What AI for sales prospecting changed in our process

Prospecting used to run in Excel. You exported a list, imported it somewhere else, and exported it again. Then came APIs. We wrote Apps Script, built SQL connections through the API, enriched the data, and kept workflows inside the sheet. It was Excel on steroids.

Then Clay arrived as the real version of that idea, with one unified API. Suddenly you could pull firmographic data on every company and every person from 500 different data sources. You could plug in your own API too. That was the big breakthrough. On that basis you can analyze an account and write messages that fit it far better.

The time to value moved with each step. A campaign took 5 days, then 3, and with Clay and Claude it takes about 2 hours. Today we can run all of it through Claude, including building Clay tables.

Context has a limit. Better-matched messages do not decide what you sell or how you talk about it. Context is only context: if you don't know how to use it and why, you won't use it anyway. The offer is always the foundation.

Why reply rates fall, and why outbound still works

Three years ago, personalization meant "Hi, first name." Now every message can be written per record, with its own context. Reply rates are still lower than they were. The reason is simple. The more data there is on the market and the cheaper it gets, the lower the barrier to entry. More people do the same thing, so each channel works less well. When everyone sends messages and everyone sells, nobody stands out.

The way outbound works has changed less than the numbers suggest. You still have to be relevant. Signals and other data endpoints exist, and our guide to B2B intent signals covers them. They do not make a signal campaign the best campaign by default. The market keeps confirming that plain outbound campaigns still bring results. The statistics are a little lower, so you need a larger target group for the same outcome. We still run cold email campaigns with a 6% reply rate, and some with 20%.

What changed, in our view, is the purpose. Outbound was first for getting leads, then for booking meetings, and now it is for starting conversations. Where that conversation goes depends on the market. A SaaS product with a clear buyer makes the campaign easy to build. Consulting needs trust before anything else.

That trust is hard to build in a first message. Picture the buyer's side. Why listen to someone about scaling a company from 10 million to 100 million when that person runs a company doing 2 million? If you sell expertise, build trust and credibility first, and show that you do the work.

How to use AI for sales prospecting, step by step

This is the order we work in. Each step depends on the one before it.

1. Write the offer down. What you sell, to whom, and how you talk about it. Everything the AI does later builds on this, and no amount of data replaces it. If you are not sure the offer lands, test its message-market fit with a small campaign first.

2. Pick the criteria that change the offer. Company size, location, or anything else, as long as it changes how you talk about your offer. The segmentation section below shows the test.

3. Build the prospect list. With the criteria set, Claude builds the tables in Clay, and Clay pulls firmographic data on each company and person. The email finders and phone finders we use every time come straight from the vendors, because that is cheaper.

4. Give the AI its guidelines and context. Write down how you talk about yourselves, what a good message looks like, and the knowledge it needs. Then tell it step by step what to do.

5. Draft short messages and read them. The AI drafts a message for each account, and a person reads it before it goes out. Anything that goes to the market should be checked by a person.

6. Answer replies fast. Outbound now starts conversations, so the time to reply decides a lot. More than 20 minutes is already far too long. A reply agent, such as the one built into Salesforge, handles that speed. A salesperson still looks after the replies it handles.

One exception comes before all of this. If you sell to the 10, 20, or even 50 largest companies in one country, skip the automation and work account by account.

How to write an AI cold email people answer

An AI cold email can be personalized to every account, and AI brings one habit you have to watch. It tends to explain everything logically and to keep adding words. People do not need to be told that sales is communication and lead generation. They know what sales is.

A message that works is simple, short, clear, and pleasant to read. The reader either has the need right now or does not. If someone writes to us about a problem we have today, and helping us means making or saving money, we answer. It is a question of investment and return on investment, every time. The open question is whether the reader knows they have the problem.

So hold the AI's output to that standard: short, direct, and about the reader's need. Our piece on how to write a B2B cold email covers the copy rules we apply.

AI research has its own limit too. It analyzes what companies say about themselves, so it cannot replace a market view built from running campaigns. Our post Will AI Replace Sales Jobs? covers who brings that view.

AI prospecting tools: where Clay fits next to Claude

Since we can run prospecting through Claude, the question is what Clay still does. We keep it for five reasons.

One unified API. Instead of paying for hundreds of separate tools, you get one credit system across all of them, under a single payment.

Cheaper where you know your needs. Clay credits cost more, so we buy the tools we always use directly from the vendors: email validators, email finders, and phone finders. Bought direct, an email address or phone number can cost half as much. We spend the Clay credits on enrichment that would otherwise cost $1,000 or $2,000 on its own. In Clay it comes inside a $500 subscription, at a smaller volume, which still leaves room to test and build workflows. Our guide to Clay waterfall enrichment shows how to cut the cost per contact inside Clay.

Workflows that Claude can call. Clay started as tables and now adds workflows built inside Clay. You can set it up so Claude sends data to a Clay workflow. Clay breaks the job into steps. That takes load off Claude, which can make mistakes on standard structures. Clay then returns the data to Claude to keep working.

Security for enterprise. Clay has SOC 2 certification. Companies on Salesforce, Gong, and similar enterprise stacks do not let other tools into their internal systems, AI tools included. So Clay becomes their main data orchestrator. It also connects to LinkedIn Ads to decode companies, and to internal databases. With LLMs, you do not know where the data finally goes.

Agents inside Clay. Clay is also moving to an agentic structure: managing inbound leads and inbound data, and enriching them automatically. Agents can be built inside its ecosystem.

What stays manual in AI prospecting

The beginning stays manual, and it matters most. Asking Claude for "50 leads" does not work, because someone still has to decide who those leads are. Writing to a million companies and hoping a handful reply is not a plan.

The foundations are the offer, how we write to people, how we talk about ourselves, and whether people know us. We prepare all of that by hand. Relationships stay human too, especially in B2B: trust and credibility with prospects come from us, without AI agents in between.

AI does its part well under clear conditions. It needs specific guidelines, a good harness, good context, and good knowledge. Then you tell it step by step what to do, as you would explain it to a child. Our how to use AI in sales guide covers the foundations behind that.

How to choose segmentation and AI lead qualification criteria

Segmentation and qualification are where we do the hard thinking. The criteria for both are the same; they are only applied at different stages. Segmentation shapes the campaign, and qualification decides whether a given lead goes into it at all. On inbound, an agent can run that check on every request, which is how we set up automated lead qualification.

The test is whether a criterion changes your offer. If your offer differs for companies of 1 to 10 people and companies of 51 to 200, keep company size as a segment. Location works the same way. You may have one offer for Poland and another for the United States. Some services are only now entering the Polish market, which makes it a blue ocean. Take the same offer abroad and it is a red ocean, with many more agencies doing the same thing.

You do not need every criterion, and using all of them is absurd. A criterion matters only if it affects how you talk about your offer. If it doesn't, there is no point discussing it. Our TAM outbound campaigns build separate sequences for each segment.

AI prospecting mistakes to avoid

Most of these mistakes start before the first message goes out.

Asking for leads before you have an offer. "Generate 50 leads" gives the AI nothing to work with. Without an offer and criteria, you end up writing to a huge list and hoping a handful reply.

Using every criterion you can find. More filters do not make a better segment. Keep the criteria that change how you talk about your offer and drop the rest.

Letting the AI write long messages. Left alone, AI explains everything and keeps adding words. Cut each message until it is short, clear, and about the reader's problem.

Treating signal campaigns as the only good campaign. Buying signals help you stay relevant, and plain outbound campaigns still bring results. Plain campaigns need a larger target group for the same outcome.

Taking AI research for market knowledge. AI reads what companies say about themselves. Which database or sending tool works for your market is something you learn from running campaigns on different tools.

Paying Clay credits for data you always buy. Email finders, email validators, and phone finders cost less bought direct. Save the credits for enrichment that would otherwise cost far more. Our list of Clay setup mistakes covers the rest of the credit traps.

Putting an AI agent in front of the relationship. Trust and credibility come from people. In B2B, the conversation with a prospect stays with us.

With the offer, the criteria, and the context in place, a campaign takes us about 2 hours to prepare. Want that setup for your market? Book a free consultation.

FAQ

What is AI sales prospecting?

Using AI to find, enrich, and qualify the companies and people you want to reach, and to prepare the messages. A person still sets the offer and the criteria, and builds the relationship.

How do I use AI to automate sales prospecting?

Start with the offer and the segmentation criteria, written down. Then give the AI clear guidelines and context. Let it enrich data, build lists, and draft short messages that a person reads before sending.

What AI prospecting tools automate lead research?

We use Clay for enrichment from hundreds of data sources through one API, and Claude to orchestrate the work, including building Clay tables. Tools we use every time, such as email finders, we buy directly from vendors.

How do I build a prospect list with AI?

Set the segmentation criteria first, then let the AI build the list. We have Claude build the tables in Clay, and Clay enriches each company and person. Email and phone finders we buy directly from the vendors.

What are the most common AI prospecting mistakes?

Asking for leads before the offer is clear, using every criterion, and sending long AI-written messages. Others are trusting AI research as market knowledge and putting an AI agent where a person should build trust.

How does AI improve sales prospecting?

Speed. Our campaign prep went from 5 days to 3, and to about 2 hours with Clay and Claude. Reply rates still depend on a relevant offer and a short message.

What are the best AI tools for sales prospecting?

We use Clay and Claude together. Clay brings one unified API, workflows, and SOC 2 for enterprise data; Claude orchestrates the work around it.
